The setup

Meet a 5-person RevOps team running on a 4-year-old Salesforce org

14,000 records of accumulated tech debt. Three different admins over four years, each leaving their own flow patterns behind. A board mandate to ship Agentforce in 60 days. A CIO who has never read a 40-page audit report and is not going to start now.

This is the playbook they ran. Every step is real. The numbers are the median pattern we see across roughly 1,000 production scans, so your org will probably land in a similar ballpark.

The team did not hire a consultant. They did not buy Hubbl, Elements, or Sweep. They connected one read-only OAuth user to Clientell's readiness audit, let the agent scan their org, and worked the resulting fix queue across one week. Score went from 41 to 78. Agentforce launch shipped on time.

Day by day07 / 07 steps

Seven steps. One week. +37 points.

Each step shows time required, who owns it, what happens, and the outcome you should see. Numbers and screen flow drawn from the actual Clientell agent in production.

01
Step 01 · 10 minutes · Salesforce Admin
Score: 41

Connect and scan

Read-only OAuth user connects production. The agent runs 21 parallel Cypher queries against the metadata graph: custom fields, flows per object, profiles, Apex risk patterns, integration users, governor limits, field utilization, validation rules, installed packages. No writes. Scan runs in 10 minutes.

Outcome

1,247 components ingested. Health score: 41. AI Readiness: 38.

02
Step 02 · 15 minutes · CIO + Architect

Read the score

Overview screen shows: weighted health score (41 / 100), AI Readiness sub-score (38), 247 open issues, 7-section breakdown. Top blockers visible at a glance: 4 Integration Users with System Admin, Lead.Rating empty on 55%, Opportunity has 14 active Flows with 3 race conditions. CIO sees the agent readiness gap. Architect sees the dependency risk.

Outcome

Decision: pause Agentforce launch by 30 days, prioritize 12 highest-ROI fixes.

03
Step 03 · 90 minutes · Architect

Triage by section

Walk through 7 audit sections in order of weighted impact: Permissions & Users (20%) -> Configuration & Data Model (20%) -> Automation & Logic (20%) -> Data Quality & Duplicates (15%) -> AppExchange & Integrations (15%) -> Usage & Adoption (10%). Each section ranked by severity. Architect tags 12 fixes for the sprint, 4 for next quarter, 6 to defer.

Outcome

12 fixes queued for sandbox application. Estimated +30 score points if all land.

04
Step 04 · 45 minutes · Architect

Investigate origins

Change Intelligence tab shows who introduced each issue. The 14-Flow Opportunity object traces back to 6 different admins editing across 3 years. The 4 Integration Users with Admin profile were a 2022 setup mistake nobody revisited. Each finding has a SetupAuditTrail link: actor, timestamp, exact change. Two findings are flagged as related (same root cause: a 2024 migration that left orphaned permissions).

Outcome

Root cause clusters identified. 12 fixes consolidated into 8 batched changes.

05
Step 05 · 4 hours · Admin + Agent
Score: 68

Fix in chat

For each blocker, click 'Fix in Chat'. The FixSheet opens: diff preview of the Salesforce config change, components affected, sandbox dry-run toggle. Admin reviews each diff, optionally tweaks the agent's proposed change, clicks 'Apply to Sandbox'. Tracker animates Queued -> Applying -> Validating -> Applied. The 8 batched fixes deploy in roughly 4 hours of admin time, mostly review and approval.

Outcome

8 of 12 fixes applied to sandbox. 4 deferred pending dependency review.

06
Step 06 · 1 hour · Architect + QA

Validate via re-scan

Trigger a fresh sandbox scan to confirm the fixes landed cleanly. The 8 applied issues are gone from the open-issues count. New scan shows score lifted from 41 to 68. AI Readiness lifted from 38 to 67. QA team runs the standard regression suite to confirm no broken automation. Two minor flow paths need updating; agent proposes fixes inline.

Outcome

Sandbox clean. Score 68. QA green. Ready to promote to production.

07
Step 07 · 90 minutes · Release Manager
Score: 78

Ship to production

The 8 fix changes from sandbox are bundled into a deployment via the Clientell Deployments surface. Pre-flight checks: field presence, cascading dependencies, deploy order, profile review. All green. Bundle deploys to production in 4 minutes. Auto-snapshot saved for 24-hour rollback. Slack notification fires to #salesforce-deploy. Jira tickets auto-close. GitHub commit lands with the Jira reference.

Outcome

Production score: 68 -> 78 after the 4 deferred fixes ship next sprint. Agentforce launch back on track.

Score lifted from 41 to 78. Agentforce launch on schedule. No consultant. No 40-page PDF.

The 4 deferred fixes shipped the following sprint, lifting the production score from 78 to 86. The team now runs a quick re-scan every Monday morning to track drift. The agent picks up new blockers as they appear and the queue stays at fewer than 10 open items most weeks.
